How To Build A Creator Program From Scratch
A repeatable operating model: sourcing, briefing, rights, payment and performance review.
A creator program is an operations problem disguised as a creative one. Brands rarely fail at finding creators; they fail at briefing them, clearing rights, paying on time and knowing which relationships are worth renewing.
Sourcing
- Search the way your customer does: in-app search for the product category, not follower databases.
- Prioritise comment quality over follower count. Fifty real questions beat fifty thousand passive views.
- Look for people who already make the format you need — retrofitting a style is expensive.
- Check the last twenty posts for claim risk and brand-safety issues before you reach out.
Briefing
- One sentence on the commercial job the content must do.
- The single claim you need made, and the exact words you cannot use.
- Three reference examples, with a note on what specifically works in each.
- Technical requirements: aspect ratio, length range, safe zones, captions, disclosure.
- Explicit creative freedom: what they may change, and what is fixed.
Rights and payment
Settle usage term, paid media rights, whitelisting, edit rights and exclusivity before production. Pay on a short, predictable cycle — payment reliability is the single biggest driver of whether good creators work with you again. A flat fee plus performance bonus works well once you can measure cleanly.
Review and renewal
Score each creator on usable assets per brief, hook rate, hold rate, and CAC of their content in paid. Renew the top tier into a recurring roster with better terms. Retire politely and quickly. Eight recurring creators who know the product will out-produce fifty strangers.
The unglamorous truth
Most creator program value comes from rights, roster continuity and payment reliability. The creative upside follows from those three, not the other way round.
